The Order That Started It
Last spring, our buying manager walked into my office and dropped a swatch on my desk. “This is 30% cheaper than our usual denim,” he said. “It’s waterproof. The client wants a sustainable shoe, and this nails it.” The swatch was an olefin fabric — a polypropylene material that’s often used in outdoor gear. He was excited. I was skeptical.
I’m the quality and brand compliance manager at a footwear company. I review roughly 200 unique materials and finished products a year. Over the last four years, I’ve rejected about 11% of first deliveries for issues ranging from poor adhesion to inaccurate color. That skepticism is earned.
We had just landed a 5,000-pair purchase order for denim Mary Janes. The client wanted a premium, sustainable look, and the buying team was under pressure to keep costs down. I get that. But my job is to make sure the shoe survives the first rain shower, not just the first fitting.
The Fabric That Looked Great on Paper
Is olefin fabric waterproof? That’s the question we needed to answer. Everything I’d read about olefin suggested it was water-resistant. It’s a polypropylene fiber, which is inherently hydrophobic. The conventional wisdom is that it repels water. Our test said otherwise.
We ran a standard water penetration test on the upper. We filled the shoe with water, waited five minutes, and checked for leaks. The olefin sample failed within 30 seconds. Water beaded on the surface, but then it found the stitch holes and the area where the upper was bonded to the sole. And that was the real problem: the adhesive didn’t stick.
We tested several adhesives, including Gorilla waterproof fabric glue. It just didn’t bond well. Olefin has low surface energy — basically, glue can’t grip it. So even though the fabric itself was hydrophobic, the seams and attachments were the weak points. The shoe literally fell apart in our flex test. I’ve never fully understood why olefin is marketed as waterproof in footwear. My best guess is that the fiber repels water, but the woven construction and stitching wick moisture through. Whatever the reason, it wasn’t fit for a shoe that needs to survive a rainy day.
The buying manager pushed back. “The supplier says it’s fine,” he said. I showed him the test photos. “The supplier isn’t going to pay for returns.” That ended the argument.
Switching to Candiani Denim
We went back to our usual source: Candiani denim. Candiani is a well-known Italian mill, and they produce some of the best sustainable selvedge denim for jeans — the kind of fabric that makes Candiani jeans a staple in premium denim circles. Their fabric has a tighter weave and a more predictable surface for bonding. But it’s not waterproof on its own. Denim never is.
We applied a waterproofing treatment and used the same Gorilla waterproof fabric glue to seal the seams and bond the sole. This time, the shoe passed our 5-minute water test with zero leaks. We extended it to 15 minutes to be sure. It passed. The flex test passed. The adhesive held. It was a completely different outcome.
The switch added about $0.80 per pair to our material cost. On 5,000 pairs, that’s $4,000. The olefin option would have saved that upfront. But the olefin shoes would have failed in the first rain shower. Returns, rework, and a damaged brand image would have cost us far more. A vendor once told me that every quality issue has a price tag — usually invisible until it’s too late.
We also had to think about sustainability. The client wanted to market the shoe as eco-friendly. Per FTC guidelines, environmental claims need to be substantiated. Candiani’s production process is documented and certified, which made our marketing honest. With the olefin, we couldn’t make any meaningful sustainability claim, and the waterproof claim wasn’t substantiated either. (Note to self: always test the adhesive before trusting a spec sheet.)
The Real Cost Lesson
Here’s what this experience reinforced: the lowest quote is rarely the lowest total cost. Total cost of ownership includes rework, returns, warranty claims, and brand damage. A $0.80-per-pair savings that triggers a 5% return rate is a terrible trade. In my experience, the cheapest material has cost us more in about 60% of the cases where we’ve tried it.
This worked for us because we have a quality lab and a mid-size production run. Your mileage may vary if you’re a small brand working with a different construction method or a seasonal supplier. But if you’re making footwear with a bonded sole, test the whole system — fabric, thread, adhesive, and finish — not just the fabric alone.
Now, every new material that comes in goes through the same test, especially if it’s the cheap option. Our denim Mary Janes are still one of our bestsellers, and they’re made with Candiani denim. It costs more, but the returns are lower and our customers trust the product. Some things you just can’t see on a spec sheet.
